From Firefighter to Firestarter: Engagement Without Exhaustion

From Firefighter to Firestarter: Engagement Without Exhaustion

There was a season in my leadership journey where I felt like all I did was put out fires.

Something was always urgent.
Someone always needed me.
And at the end of the day, I was exhausted.

Not physically tired...but leadership tired.

Here’s what I eventually realized:
I wasn’t exhausted because I cared too much.
I was exhausted because I was leading in reaction mode instead of intention mode.

I became the chief firefighter. 👩‍🚒

And if I’m honest, part of the reason was this:
I wasn’t fully leveraging the strengths of my team.

The Hidden Cause of Leadership Exhaustion
When you don’t clearly understand the natural strengths of the people around you, you default to stepping in.

It feels faster.
It feels responsible.
It feels necessary.

But many of the “fires” we’re constantly putting out are not capability problems.
They are alignment problems.

Someone is working outside their talent.
Someone is unclear on ownership.
Someone is disengaged because they are not using what they naturally do best.

And when strengths are misaligned, friction increases.
Friction feels like fire. 🚨

The Shift That Changes Everything
The turning point for me was simple, but not easy.

Instead of asking, “How do I fix this?”
I started asking, “Whose strengths are wired for this?”

That one shift began moving me from firefighter to firestarter. 🔥

When you align work to strengths:
• Initiative increases
• Ownership rises
• Engagement becomes natural
• And you stop carrying everything yourself

You don’t lower standards. You multiply energy.

A Question for You
Where are you constantly putting out fires on your team right now?

And if you were honest…
Are you over-functioning because you haven’t fully activated the strengths around you?
That question alone might change your leadership this week.

Want the Practical Tools?
In Episode 2 of Coffee with Kelly: To Go!, I go deeper into this shift and share:
• The mindset change that reduces leader exhaustion
• How to spot when strengths are misaligned
• What to say instead of “I’ll handle it”
• A simple way to start this conversation with your team immediately

If you’re feeling exhausted from constantly chasing fires that need your attention, this episode was created for you. Sip your coffee on the way to work with me, or put this episode on in the background if you have a quiet moment in the office.

And if it resonates, bring it into your next leadership meeting.

Because the goal isn’t to put out every fire.

It’s to build a team confident enough in their strengths to carry the flame forward without you.

To Your Growth,

Kelly
